GoXProFreed founders to run the business while ToolTwist ran the platform
The Challenge
GoXPro’s platform was built by one of its co-founders, who designed the architecture, wrote the code and held all the knowledge of how it worked. As more clubs were onboarded and new features requested, he needed other developers who could understand his code. He was also managing the infrastructure himself, and there was no structured methodology to plan and forecast releases.
- IT investment isn’t paying off.Money kept going into the platform, but with only the co-founder able to work on the code, new features queued up behind him.
- Technology costs keep rising, and nobody can say what they buy.GoXPro runs four independent regional environments on AWS. With the co-founder managing all of it alongside development, nobody had time to track what each part cost. The largest hidden cost was his own time.
- Many updates, little to show for them.Without a defined methodology there were no clear goals, estimates or release dates, so GoXPro could not show clients when new functionality would arrive.
The Solution
GoXPro engaged ToolTwist as an extended development and operations team that works alongside the co-founder, takes load off his shoulders, and puts delivery on a predictable footing.
- Knowledge transfer from the co-founder.ToolTwist’s developers learned the codebase, architecture and business rules directly from him and documented them, so the knowledge is shared across the team.
- Production-ready updates.New features and fixes across the coaching app, the client app, M.A.D. and the platform’s integrations, with code reviews and testing before every release.
- Agile Scrum delivery.A ToolTwist Scrum Master runs a prioritised backlog, time-boxed sprints, stand-ups, reviews and retrospectives, giving GoXPro a forecastable view of what will be delivered and when.
- Infrastructure taken off the co-founder’s plate.ToolTwist manages GoXPro’s AWS infrastructure across the four regions day to day, and keeps what it costs to run under control.
- A team that scales with demand.Because knowledge is shared and the process is structured, ToolTwist can add developers as demand grows, and each becomes productive quickly.
ToolTwist’s Role
ToolTwist acts as GoXPro’s extended technical team, providing development, quality assurance, Agile delivery and platform operations so the business can grow without depending on a single person.
- Full-stack development.Features and fixes across the Java business tier, the web front end, the hybrid client app, the REST API, and integrations with Stripe, Ezypay, Xero and ClickSend SMS.
- Testing and quality assurance.Testers verify every change before release, so updates reach production reliably.
- Infrastructure and operations.Deployments, monitoring and maintenance of GoXPro’s AWS environments across all four regions.
Impact
- Investment that reaches clients. With more developers and a planned sprint cadence, features move from backlog to release instead of queuing behind one person.
- Co-founder refocused on clients and the business. With development shared and infrastructure handled by ToolTwist, he has reclaimed his time for clients, partners and the direction of the product.
- Results the business can see.Sprint planning gives GoXPro a projected release schedule it can share with clients, and every sprint review shows what was delivered.
- No more single point of failure.Technical and business knowledge now sits across a team rather than with one person.
- Development that scales smoothly.New developers can contribute without creating a bottleneck, so GoXPro can take on more clients and move ahead with its roadmap, including a redesigned coaching app, AI program generation and in-app chat.
- Continued results for customers. In 2023 alone, the platform recorded 2.1M+ coached sessions, 193k+ client programs created and 132k+ client assessments completed, for 135k+ active PT clients and 3.7k+ active coaches.
